Leaks you can't see yet
Several basics are missing, so leads and deals can be lost without anyone seeing where. Start with the first item below: until every lead carries its source and every deal its next step, every other fix is a guess.
Where to start
- Does every new lead arrive in your CRM with its source: campaign, referring site or search?
Capture the source on every lead, automatically: campaign tags, the referring site and the first page seen. Then you can tell which channel brings the deals that close, and put the budget there.
- Does your form or first contact qualify the lead: what they need, and when they want to start?

- Does every new lead get a reply within one business day, even when someone is out?

- Is each customer recorded once in your CRM, with no duplicate contacts or companies?
Merge duplicates and agree one rule for matching records. When the same customer exists twice, activity splits between records, follow-ups clash and reports count them twice.
- Does every open deal have a dated next step, and do deals that go quiet get flagged?
Give every open deal a next step with a date, and flag the ones that pass it. Many deals are not lost in a meeting: they go quiet, and nobody notices until the quarter closes.

- Are sales calls reviewed against a scorecard your team agreed on?

- Does each pipeline stage have a written rule for when a deal enters it?
Define each stage by something the buyer did, not by how the deal feels. Without entry rules, stage totals are opinions, and so is the forecast built on them.
- Does your forecast count every deal, across every pipeline, won and lost?
Check the forecast against what actually closed. A close rate that leaves out lost deals or a second pipeline looks better than the truth, and managers act on it with confidence.
- When a deal is lost, is the reason recorded from a fixed list?
Record a loss reason from a short fixed list on every lost deal. Free text can't be counted; a list shows whether you lose on price, timing or fit, and what to change.
- Can you see, per channel, how many leads became closed deals and revenue?
