Just funded? Instrument before you accelerate
New funding means pressure to show traction fast. The numbers you will be judged on are only as good as the measurement under them. What to set up in the first weeks.
A new round changes the clock. There is budget to hire, build and buy traffic, and a few months before someone asks what it produced. The temptation is to spend the first weeks shipping features and campaigns, and sort out measurement later.
Later is expensive. The numbers in your next investor update will be built on whatever tracking exists today, and investors increasingly check them.
What goes wrong when measurement comes second
- Bots count as users. On one site we worked on, 55% of the visits analytics reported were bots. Real engagement was 22.4%, not the 8.9% on the dashboard. Either error, up or down, ends up in a board deck.
- Revenue has no source. If a sign-up or a click cannot be traced to the page, campaign or placement that produced it, you cannot tell which spend to double.
- Your own security breaks your tracking. We have seen a site’s security policy silently block its own analytics and ad tracking. Nothing looks broken; the data is just missing.
- History cannot be rebuilt. Tracking added in month four tells you nothing about months one to three.
What to set up in the first weeks
- One definition per metric. “Active user”, “lead”, “conversion”: written down once, used everywhere.
- Attribution from day one. Every sign-up, lead and click recorded with its page, source and placement.
- Bot filtering before anyone reads a dashboard, checked against server logs.
- Search data stored, not just viewed. Export Search Console and analytics data to your own database, so you keep history beyond what the tools show.
- A weekly written report: what changed, what it did, and what is still unproven.
Then go fast
None of this slows a team down for long. Done in the first weeks, it takes days, not months, and it turns every release and campaign after it into something you can learn from. Speed without measurement is just motion.
